POS Inventory Cutover: Reconcile Stock Before the New System Goes Live | Eric Kuvykin

A point-of-sale change can create inventory problems even when every payment authorizes correctly. A cutover plan should connect product identifiers, stock counts and transactions recorded during the transition. The goal is to make the opening position in the new system explainable rather than assuming the import file is correct.

Define the inventory boundary

List the locations, products and sales channels included in the change. Map old and new product identifiers and flag duplicates, bundles and variants for review. Identify the authoritative count time. A number without a location and timestamp cannot explain whether a difference came from the import or a sale during the transition.

Control activity during the transfer

Choose an approved operating window and explain how sales, returns, receiving and transfers will be captured around it. Avoid informal stock edits by several employees at once. If the store remains open, assign ownership of a transition log so each movement can be matched to the correct system.

Sample the difficult products

Check a limited set that includes variants, partially returned orders and items sold online for pickup. Verify the quantity, price mapping and reporting identifier. A successful total item count can conceal incorrect product-level mappings. Keep exception records and obtain the inventory owner’s approval before expanding the rollout.

Reconcile after the first trading day

Compare the opening stock, logged movements and closing position. Investigate differences before using the report to place a major reorder. For Florida seasonal operations, include temporary counters or storage locations that may not exist in the normal store layout. Preserve the old system’s approved records for the transition review.
