Dispute Recovery Economics: Measure Review Work Alongside Recovered Dollars | Eric Kuvykin

A dispute program can recover money while consuming substantial review time. Compare complete case costs and eligible responses before deciding whether software or a new workflow improves the operation.

Keep eligibility separate from economics

Respond accurately under the applicable reason code, deadline and acquirer instructions. Visa directs merchants to their acquirer or processor for dispute rules and practices. A financial comparison never justifies inventing evidence, ignoring a required response or contesting a valid customer claim. First classify which cases are appropriate to contest; evaluate operational cost within that eligible set.

Calculate an illustrative completed cohort

Suppose a completed cohort contains 20 eligible cases with $100 disputed in each. If ten cases recover $100 each, gross recovery is $1,000. Assume the team spends 30 minutes per case at an illustrative fully loaded labor value of $30 an hour: ten hours, or $300. If incremental case-service charges total $100, the simplified contribution is $600 before other costs. Identify excluded charges explicitly instead of presenting this as accounting profit.

Compare the whole workflow with the software proposal

A tool costing $200 for that cohort might reduce labor to five hours, or $150 at the same assumed rate. With recovery unchanged and the $100 case charges retained, the simplified contribution is $550: $1,000 minus $150 minus $100 minus $200. Faster preparation alone did not improve this example. Include setup, supervision and corrections, and do not count a vendor’s projected win rate as an observed result.

Use mature outcomes and consistent definitions

Do not compare one month’s newly submitted cases with another month’s resolved cases. Preserve the cohort start date, final outcome status, recovered amount and review hours. Separate prevention improvements from contest performance so fewer disputes do not look like weaker recovery. The finished decision memo should identify an accurate eligible cohort, its full measured workflow and the assumptions that could change the investment decision.
