An AI invoice reader may produce tidy output while misreading a bank detail, decimal or invoice reference. Review the fields by consequence, not by how confidently the software presents them. A controlled sampling plan can help a team decide where automation saves work and where a human must inspect the source document.
Separate extraction from authorization
Define the permitted task as producing a draft record, not approving or releasing payment. Name the source document and the reviewer responsible for each material field. Changes to supplier payment details should follow a separate verified process, even when the extracted invoice looks familiar and the amount is within a usual range.
Create a representative test set
Use authorized examples with different layouts, currencies, credit notes and poor scans. Record the expected supplier, date, invoice number, totals and line relationships before running the tool. Include documents with missing fields and conflicts so the test reveals whether the system guesses instead of marking uncertainty.
Score errors by their operational impact
Count field accuracy separately from document-level completion. A correctly extracted address does not offset an incorrect amount. Track missed duplicates and cases requiring manual correction. Keep the original source reference with the draft so reviewers can compare the relevant field without searching through an unrelated folder or exposing more data.
Review after a version or source change
Retain the approved configuration and repeat the test when the model, prompt or supplier format changes. Set a stop condition for serious field errors and a manual fallback. Avoid measuring success only by processing speed; include reviewer time and the number of incorrect records that would otherwise have reached approval.
